feat(helm): rework chart for the Cattr 4.1 runtime - #401
Chart 0.2.0-alpha.1 for ghcr.io/cattr-app/server:4.1.0-alpha.1. Docs: .helm/README.md, migration guide .helm/MIGRATION-0.1-to-0.2.md.
Changes outside .helm/
Image: REVERB_APP_SECRET, DB_USERNAME, DB_PASSWORD are no longer baked into the runtime stage; the entrypoint fails fast without REVERB_APP_SECRET. The public REVERB_APP_KEY has its own ENV instruction with an inline Trivy ignore; .hadolint.yaml and the Dockerfile entry in .trivyignore.yaml are removed.
Restart policy: new Pebble layer init/pebble/002-shutdown-policy.yaml (on-failure: shutdown for queue, reverb, scheduler) installed by the entrypoint per CATTR_RESTART_POLICY (shutdown by default, restart for the all-in-one all role used by Compose). Crashes become container restarts visible to Kubernetes. Takes effect from the next image; the alpha image ignores the variable.
Octane: OCTANE_WORKERS / OCTANE_TASK_WORKERS (Swoole otherwise starts one worker per host CPU, ignoring container limits); the chart sets 2/2 by default.
CI: new "Helm chart" job (.helm/ci/check.sh: helm lint --strict, render matrix of 7 values files, determinism, kubeconform 1.29/1.34, negative renders); Trivy config renders the chart with the new required values and the demo MySQL.
Verification
Static: all 7 ci/ values files lint and render identically twice; kubeconform -strict 0 invalid on 1.29 and 1.34; negative renders fail with clear messages (missing/invalid appKey, missing appUrl, no DB host, s3 without Redis, scaled pvc mode or 2 web replicas, admin without credentials, httpRoute without Gateway API, 0.1.x keys rejected by the schema).
API: status, admin login, project/task/interval creation; attachment upload → moved and hashed by the queue container (GOOD) → download; survives two Pod recreations.
APP_KEY hash, checksum/secret and the Pod unchanged across no-op upgrade, lookup-only upgrade and rollback.
Restart policy with a locally built image: killed queue worker → Pebble exits 10 → kubelet restarts the container; alpha image restarts in place.
Envoy Gateway v1.9.2: HTTPRoute Accepted; /api/status 200, /app 101, wrong Host 404. NetworkPolicy: 8080 open, 8081/8090 blocked from other namespaces.
Demo MySQL non-root with read-only root FS.
Upgrade from chart 0.1.0 following the migration guide: confirmed 0.1.0 never persisted files (its PVCs were empty); after the guide APP_KEY unchanged, MySQL 8.0 → 8.4, old admin login, data and attachments preserved.
Image: REVERB_APP_SECRET, DB_USERNAME, DB_PASSWORD must be provided at runtime (Compose with .env from .env.example is unaffected). Queue/reverb/scheduler crashes stop the container unless CATTR_RESTART_POLICY=restart (default for all).
Chart 0.1 → 0.2: new values layout (strict schema rejects old keys); cattr.appKey, cattr.reverbAppSecret, cattr.appUrl and a database host are required; built-in MySQL is an opt-in demo mode (default off, a guard blocks silently dropping an existing one); Ingress is off by default; the Deployment and PVC names change; the image moves to GHCR. In-place upgrade is supported with the steps in the migration guide (DB backup, copy files out of the Pod, keep annotation on the MySQL PVC; Helm 4 server-side-apply releases need a one-time kubectl patch of the Deployment strategy).
Demo MySQL: the first install must not use --wait (post-install setup hook); documented in README and NOTES.
The Helm chart supports PVC and S3 storage, with separate web, queue, and scheduler workloads and configurable scaling for S3 deployments.
Configure Ingress or HTTPRoute routing, network policies, health checks, and optional administrator provisioning during setup.
Use existing Secrets for credentials, configure Swoole worker counts and container restart behavior, and retain persistent data claims during uninstall.
Chart guidance now includes deployment details and warnings for built-in MySQL.

Walkthrough
The chart is rewritten for Cattr 4.1 with PVC and S3 workload layouts, setup Jobs, Secret management, storage, routing, and validation. Runtime changes add restart-policy handling and configurable Octane worker counts.
Values and schema define workload, storage, credentials, database, and networking settings. Helpers resolve image references and Secret values. Render-time checks validate URLs, storage, database, Redis, replicas, setup, and Gateway API settings.
Role workloads, setup, and storage .helm/templates/_pod.tpl, .helm/templates/deployment.yaml, .helm/templates/deployments-s3.yaml, .helm/templates/setup-job.yaml, .helm/templates/setup-secret.yaml, .helm/templates/secret.yaml, .helm/templates/pvc.yaml, .helm/templates/mysql-*, .helm/templates/configmap.yaml, .helm/templates/pvc-attachments.yaml, .helm/templates/pvc-screenshots.yaml
PVC mode renders one Deployment with web, queue, and scheduler roles. S3 mode renders separate role Deployments. Setup Jobs run migrations and can provision an administrator. Application and MySQL PVCs receive retention annotations. The ConfigMap and separate attachment and screenshot PVC templates are removed.
Service exposure and workload policies .helm/templates/service.yaml, .helm/templates/serviceaccount.yaml, .helm/templates/ingress.yaml, .helm/templates/httproute.yaml, .helm/templates/networkpolicy.yaml, .helm/templates/pdb.yaml
The chart adds HTTPRoute and S3 Reverb Service resources, supports multiple Ingress hosts and paths, and adds conditional NetworkPolicies and PodDisruptionBudgets.
The image removes selected credential defaults and includes an optional Pebble shutdown-policy layer. The entrypoint requires REVERB_APP_SECRET and applies a validated restart policy. Octane worker counts use environment variables; related Hadolint and Trivy ignores are removed or narrowed.
CI adds chart linting, rendering, reproducibility, schema validation, and invalid-value checks. Chart notes and documentation describe configuration, operations, and migration from 0.1.x.
Setup-failure guidance is corrected, but explicit worker-count controls can still be ignored, so this should be fixed before merge.

Explanation
The title "feat(helm): rework chart for the Cattr 4.1 runtime" matches the main change. The changeset rewrites the Helm chart (templates, values, schema, CI checks, docs) for the Cattr 4.1 runtime image, which the PR objectives describe as chart 0.2.0-alpha.1 targeting ghcr.io/cattr-app/server:4.1.0-alpha.1. The title is concise and uses a conventional-commit prefix. It does not mention the runtime secret, restart-policy, or Octane changes, but it does not need to cover every detail.
Full details: Linked Issues check
Explanation
Issue #376 is open and directly linked. Its coding requirements apply. The reviewed head implements them as follows.
Workloads and lifecycle: the pvc template renders one Recreate Deployment with web, queue and scheduler containers (deployment.yaml, _pod.tpl). The s3 template renders separate web, queue and scheduler Deployments with per-role replicas, PDBs and a Reverb Service (deployments-s3.yaml, pdb.yaml, service.yaml). The setup Job runs migrate, and provision when an administrator is configured (setup-job.yaml, _validate.tpl). App Pods wait for migrations through an init container. Validation rejects invalid storage and replica combinations (_validate.tpl).
Configuration and secrets: the image defaults to pinned ghcr.io/cattr-app/server (values.yaml, _helpers.tpl). APP_KEY and REVERB_APP_SECRET are caller-supplied or retained from the existing Secret, and are never randomly generated (_secrets.tpl). cattr.secret.appKey checks the decoded 32-byte key. Plaintext default DB credentials are removed from the Dockerfile, the entrypoint and the values. Built-in MySQL is opt-in, and a guard blocks silent removal (_validate.tpl).
Storage: PVC and existingClaim support is present, and PVCs carry retain annotations (pvc.yaml, mysql-pvc.yaml). Shared data paths are listed (_pod.tpl). Old screenshot and attachment PVC templates are removed and replaced by the single shared PVC.
Networking and probes: the Service targets Caddy 8080. Ingress is optional. HTTPRoute is optional. NetworkPolicy is optional. Installs without Ingress are supported (service.yaml, ingress.yaml, httproute.yaml, networkpolicy.yaml).
Versioning and docs: Chart.yaml sets the chart to 0.2.0-alpha.2. The README and MIGRATION-0.1-to-0.2.md cover installation, upgrades, rollback and retention. CI (.helm/ci/check.sh, the helm-chart job) covers lint, deterministic renders, kubeconform and negative cases.
Limits of this review: I checked Chart.yaml and setup-job.yaml directly. The other points rest on the change summary and the previous verdict. I did not re-read every template at this head. The version in Chart.yaml (0.2.0-alpha.2, app 4.1.0-alpha.2) differs from the PR description (0.2.0-alpha.1, 4.1.0-alpha.1). The issue does not set a required version string, so this does not change the verdict.
Full details: Out of Scope Changes check
Explanation
The changes stay within #376 and its supporting runtime contracts.
Dockerfile and init/container-entrypoint.sh: remove baked REVERB_APP_SECRET, DB_USERNAME and DB_PASSWORD. Require REVERB_APP_SECRET. Add CATTR_RESTART_POLICY. These support the secrets requirement and the role contract.
init/pebble/002-shutdown-policy.yaml: makes queue, Reverb and scheduler failures visible to Kubernetes. This supports the per-workload restart and probe requirement.
config/octane.php and .env.example: add OCTANE_WORKERS and OCTANE_TASK_WORKERS. These limit Swoole workers to container limits. This supports the configurable resources requirement. The change is small and bounded.
.hadolint.yaml removal and .trivyignore.yaml changes: these follow the removal of baked secrets and the new chart rendering checks.
.github/workflows/pr-checks.yml: adds the helm-chart job and Trivy chart render values. This implements the CI validation requirement.
I found no backend feature, unrelated infrastructure installation or unrelated Helm feature in the summary. The ingress controller and Gateway controller are not installed by the chart. The s3 mode depends on the separate application work in #412, as #376 states.

fix(runtime): stop baking secrets into the image; stable APP_KEY in Helm
feat(helm): rework chart for the Cattr 4.1 runtime
Oct 25, 2026
Once the chart requires cattr.appKey / cattr.reverbAppSecret (#401),
Trivy cannot render it and silently skips the Helm templates.

…he image
Remove the REVERB_APP_SECRET build arg/ENV and the DB_USERNAME=root /
DB_PASSWORD=password defaults from the runtime stage. REVERB_APP_KEY stays:
it is a public identifier compiled into the frontend bundle, so DS-0031 is
suppressed inline for that ENV instruction only.
The entrypoint now fails fast when REVERB_APP_SECRET is unset or empty,
like it already does for APP_KEY.
BREAKING CHANGE: the image no longer defaults REVERB_APP_SECRET,
DB_USERNAME or DB_PASSWORD; they must be provided at runtime.
Refs #376
Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
APP_KEY and the new REVERB_APP_SECRET are resolved by shared _helpers.tpl
helpers: value from values if set, else the value already stored in the
existing chart Secret (via lookup, kept byte-for-byte), else fail with a
clear message. cattr.appKey accepts both a raw base64 key and a prefixed
"base64:..." Laravel key without double-prefixing. REVERB_APP_SECRET is
stored in the chart Secret and injected into the app container.
BREAKING CHANGE: cattr.appKey and cattr.reverbAppSecret are required on a
fresh install; upgrading a release created by the previous chart requires
cattr.reverbAppSecret once (APP_KEY is preserved from the existing Secret).

…ANE_TASK_WORKERS
Swoole defaults to one worker per host CPU, which ignores container CPU
limits. Both settings are unset by default, so behaviour is unchanged
unless they are provided.

…rashed services
New optional Pebble layer init/pebble/002-shutdown-policy.yaml merges
`on-failure: shutdown` into queue, reverb and scheduler. The image ships it
outside the layers directory (/opt/cattr/etc/pebble/); the entrypoint
installs or removes it in $PEBBLE/layers before starting Pebble:
- CATTR_RESTART_POLICY=shutdown: a crashed service stops Pebble (exit 10),
so the container exits and Kubernetes/Compose restarts and counts it.
- CATTR_RESTART_POLICY=restart: Pebble restarts it in place (as before).
- Default: restart for the all-in-one `all` role, shutdown otherwise.
Invalid values fail the entrypoint.
Verified with Pebble 1.32.2 in the 4.1.0-alpha.1 image (entrypoint and
layer bind-mounted): SIGKILL of supercronic exits the container with 10
under shutdown and is restarted in place under restart.

…lpha.1)
Chart 0.2.0-alpha.1 / appVersion 4.1.0-alpha.1, image
ghcr.io/cattr-app/server (tag defaults to appVersion, optional digest),
kubeVersion >=1.27.
Workloads and storage modes (storage.type):
- pvc (default): one Deployment <fullname> (selector kept from 0.1.x) with
containers web, queue, scheduler; replicas 1, Recreate; one RWO PVC
<fullname>-storage (keep / Argo Delete=false) mounted by subPath at
storage/app/{screenshots,attachments,tmp,public/reports} and
storage/framework/cache.
- s3: Deployments <fullname>-web/-queue/-scheduler, S3 and required Redis
env, Service <fullname>-reverb:8081 for queue/scheduler broadcasts.
Needs the S3-capable app version; rendered and linted only.
- Setup Job (migrate [+ provision when admin email and password are set])
as pre-install,pre-upgrade hook (post-install with the demo MySQL) with a
hook Secret; wait-for-database init container; setup.hook=false renders
a plain per-revision Job. App Pods wait in wait-for-migrations
(migrate:status --pending=1) and never migrate or provision.
- Restricted security: UID/GID 10000, read-only root FS, drop ALL,
seccomp RuntimeDefault; per-container emptyDirs seeded by a prepare
init container; no ServiceAccount token. Passes PSA restricted.
- Probes: web startup/liveness /actuator/health/liveness, readiness
/api/status; queue/scheduler liveness via `pebble services`;
terminationGracePeriodSeconds 45, web preStop sleep 5.
- Secrets: values -> existing chart Secret (lookup) -> fail, now also for
DB_USERNAME/DB_PASSWORD/MYSQL_ROOT_PASSWORD; APP_KEY must decode to 32
bytes; cattr/database/redis/s3/admin existingSecret support; Pod
annotation checksum/secret; no plaintext default passwords; env inline
(ConfigMap and S6_* removed); cattr.appUrl required.
- Database external by default; built-in MySQL is an opt-in demo
(mysql:8.4.13, non-root, PVC kept, names/selectors unchanged) and the
render fails if the release still has it while mysql.enabled=false,
unless mysql.acknowledgeRemoval=true.
- Networking: Service <fullname>:80 -> 8080, optional Ingress (no default
class), Gateway API HTTPRoute (/app WebSocket timeout, / request timeout;
fails without the HTTPRoute API), optional NetworkPolicy, PDBs for
scaled s3 workloads.
- values.schema.json for all values (rejects unknown and 0.1.x keys),
NOTES.txt, ci/*-values.yaml render matrix.
Part of #376
Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
- .helm/ci/check.sh: helm lint --strict and helm template for every
ci/*-values.yaml (rendered twice, must be identical), kubeconform -strict
for Kubernetes 1.29 and 1.34, and renders that must fail with a clear
message. New "Helm chart" job runs it in alpine/k8s pinned by digest.
- Trivy config: --helm-set gains appUrl, a 32-byte dummy APP_KEY, DB
credentials and mysql.enabled=true so the app and demo MySQL templates
both render. Helm findings drop from 15 to 6, all KSV-0125 (registry not
in Trivy's trusted list); the ignore entries for the deleted ConfigMap and
the fixed securityContext/readOnlyRootFilesystem/latest-tag findings are
removed.

helm lint cannot pass --api-versions, so the httproute case was rejected by
the Gateway API check in _validate.tpl. Helm 4 lint only logs a template
`fail` (msg="funcMap fail") and exits 0 even with --strict, so CI passed;
Helm 3 would have failed the step.
Lint the httproute case with httpRoute.enabled=false (the render and
kubeconform still use --api-versions), treat "funcMap fail" and [ERROR] in
the lint output as failures, and add a self-check that linting invalid
values fails.

The setup Job is a pre-install hook and ran with serviceAccountName of the
chart ServiceAccount. With serviceAccount.create=true that account does not
exist yet during pre-install, so the Pod was rejected and the Job ran into
activeDeadlineSeconds.
cattr.podCommon takes a serviceAccount flag; the setup Job omits
serviceAccountName (it does not call the API) and keeps
automountServiceAccountToken: false. New ci case service-account with
serviceAccount.create=true; check.sh asserts the Job has no
serviceAccountName while the Deployments use the chart account.

With the built-in MySQL the upgrade moves the kept PVC from MySQL 8.0 to
8.4, and MySQL has no in-place downgrade, so helm rollback would start 8.0
on an 8.4 data directory. Document restoring the pre-upgrade mysqldump into
a fresh 8.0 data directory on a new PVC (step by step), that external
databases must be restored too since the migrations ran, and why the dump
in step 1 is mandatory.

Qualify the setup failure guidance for demo MySQL installs.
When built-in MySQL is enabled, the setup Job is a post-install hook. Helm creates the workloads before that Job runs, so a failed Job does not leave the install unchanged. State that the “before any workload is changed” guarantee applies to the pre-upgrade path, not this install path. (helm.sh)

the “before any workload is changed” guarantee to the pre-upgrade path; clarify
that with built-in MySQL enabled, the setup Job runs as a post-install hook
after workloads are created, so a failed Job does not leave the install
unchanged.

The rollback manifest hard-coded 10Gi and omitted storageClassName, so on a
cluster without a default StorageClass the replacement claim could stay
unbound. Read both from <fullname>-mysql and omit storageClassName when the
original claim has none (an empty string disables dynamic provisioning).

Gate web startup on administrator provisioning.
When setup.admin is enabled, cattr.waitContainer waits only for php artisan migrate:status --pending=1 --no-interaction. A successful migration check does not prove that cattr:make:admin succeeded. Therefore, a reachable provisioning failure can fail the setup Job while the web init container exits successfully, allowing the ready Pod to receive Service traffic without the configured administrator.
Make the web readiness gate consume the same provisioning-success state as the setup Job when administrator provisioning is enabled. Preserve the migration-only gate when setup.admin is disabled.

…ternal MySQL
The "fails before any workload is changed" guarantee holds for the
pre-install/pre-upgrade hook only. With the demo MySQL the first install
uses a post-install hook, so a failed setup leaves the workloads in place
(migrations gate them; a failed administrator provisioning does not).
External MySQL 8 with binary logging needs log_bin_trust_function_creators=1,
otherwise the trigger migrations fail with error 1419.

Re the outside-diff comment on .helm/README.md:67-69 (setup failure guidance): fixed in 20f21af. The "fails before any workload is changed" guarantee is now limited to the pre-install/pre-upgrade hook; the demo-MySQL paragraph explains that the first install uses a post-install hook, so a failed setup leaves the workloads in place (marked failed; Pods held by wait-for-migrations if migrations failed, started without the administrator if only provisioning failed). The same commit documents that an external MySQL 8 with binary logging needs log_bin_trust_function_creators=1 (found in the kind smoke test of 4.1.0-alpha.2).
Re the outside-diff comment on .helm/templates/_pod.tpl:247-278 (gate web startup on administrator provisioning): not changing the gate, documented instead in 20f21af and c3fbe1e. With the default pre-install/pre-upgrade hook a failed provisioning aborts the install/upgrade before any workload is created or changed, so the case only exists for the demo-MySQL post-install hook and setup.hook: false; there the release/Job is reported as failed and the README now states that the app Pods start without that administrator. Gating on provisioning would require passing the admin identity from the setup Secret into every app Pod for these two non-default modes.
