feat(helm): publish versioned Helm charts to GHCR - #483
Introduce independent Helm chart releases through GHCR, with simplified Kubernetes resource naming and automated validation.
Changes
Rename the Helm chart from cattr-server to server.
Use cattr as the default Kubernetes resource name, while retaining support for custom nameOverride and fullnameOverride values.
Publish Helm charts to oci://ghcr.io/cattr-app/helm/server.
Add an independent release workflow triggered by Git tags matching helm/v*.
Keep chart version independent of application appVersion.
Validate that release tags match Chart.yaml.version and that the referenced application image exists in GHCR.
Update Helm documentation, installation examples, and chart references.
CI and release validation
Run strict Helm linting and JSON schema validation.
Render and validate all existing chart configuration scenarios using kubeconform.
Check deterministic template rendering.
Verify default Kubernetes resource names, selectors, and naming overrides.
Verify application image references and chart metadata.
Package the chart and verify its contents.
Add a Kubernetes installation smoke test using an ephemeral cluster, including workload startup and basic application health checks.
Publish charts to GHCR only for valid release tags.
Verify the published OCI artifact can be pulled and its digest matches the packaged artifact.
Prevent accidental overwriting of existing chart versions.
Breaking changes
The default Kubernetes resource names change from cattr-cattr-server to cattr when the Helm release is named cattr.
Existing installations are not automatically migrated. Administrators must explicitly configure legacy naming overrides or migrate their existing Kubernetes resources, Secrets, and persistent volumes.
Release model
Application releases continue using v* tags. Helm chart releases use helm/v* tags and are published independently.
Example:
Git tag: helm/v0.2.0
Chart name: server
Chart version: 0.2.0
OCI artifact: ghcr.io/cattr-app/helm/server:0.2.0
Verification
Implementation and CI checks must pass before this PR is marked ready for review.
Summary by CodeRabbit
New Features
Helm chart 0.2.0 is available from the OCI registry.
Configure backend and frontend module activation independently, with shared or role-specific environment variables, including values from Kubernetes Secrets and ConfigMaps.
Chart documentation now covers installation, upgrades, module configuration, and publication.
Bug Fixes
Improved MySQL health checks.
Important Upgrade Note
Version 0.2.0 uses different default resource names. To preserve existing names during an upgrade, set nameOverride: cattr-server; retain any custom fullnameOverride. Adopting the new names requires a separate migration of resources and data. Uploaded files are not migrated automatically.
The Helm chart moves to version 0.2.0 with updated naming defaults, module-driven environment variables, and environment validation. The PR adds chart checks, a Kind smoke test, release-tag validation, and a workflow that packages and publishes charts to GHCR. Documentation covers migration, configuration, and publication.
The chart name changes to server, and the chart and application versions change. The default nameOverride becomes cattr. Documentation describes changed resource names, the cattr-server legacy override, and migration requirements for existing releases.
Values and schema add backend and frontend module maps and literal environment variables. Templates generate sorted activation variables, render configured values, and reject invalid or duplicate variable names. CI fixtures and documentation cover module flags, Secret references, and ConfigMap imports.
Chart checks and smoke test .helm/ci/check.sh, .helm/templates/mysql-deployment.yaml, .github/workflows/helm-smoke.yml
Chart checks validate resource names, selectors, image tags, module environment variables, and packaged chart contents. The Kind workflow installs the chart and waits for MySQL, setup, and application workloads. MySQL probes use 127.0.0.1.
Release metadata checks validate tag and chart versions and the application image tag. The release workflow checks tag ancestry and image availability, validates and packages the chart, then publishes it to GHCR and compares the pulled archive. The README documents OCI installation and publication.

…se and hardcoded chart version
- Drop yq document separators before sort -u so s3 mode (three Deployments) is checked correctly.
- Use --set-string for the generated/direct env collision case so it reaches the template validation instead of failing on the values schema.
- Derive the expected tag in test-release-metadata.sh from Chart.yaml instead of hardcoding 0.2.0.

The liveness and readiness probes ran 'mysqladmin ping -h localhost', which
connects through the client socket path. In the kind smoke test the server
listened on a different socket, so the probe failed, kubelet restarted MySQL
after three failures and the post-install setup job never ran. The probes now
use 127.0.0.1, independent of the socket location.
The smoke workflow also prints the previous MySQL container logs and cluster
events on failure.

Removing 'rollingUpdate: null' leaves the server-defaulted field in the live
Deployment during Helm 3's three-way merge, so upgrading a 0.1.x release with
a legacy nameOverride fails with 'spec.strategy.rollingUpdate: Forbidden'.
This is the behaviour MIGRATION-0.1-to-0.2.md documents.

…and docs
- Scope the release concurrency group to the tag so different chart versions
do not cancel each other.
- Fail closed when the OCI existence check cannot be answered: only an explicit
not-found from the registry allows the push.
- Require the backend module flag in every application container that has an
env list, not just one of them.
- Use the published OCI chart in the migration upgrade command.
- Link the module activation guide by repository URL; the packaged chart does
not contain docs/.

… pushed
Preserve the packaged archive as a workflow artifact before pushing. A re-run
restores it instead of packaging again (a fresh 'helm package' is not
byte-identical because Helm records timestamps) and, if the tag already exists,
skips the push and only verifies the published chart against that archive. A
tag that exists without a restored archive is still refused.

…he upgrade guide
- check.sh: verify the backend module flag in the known recipients of the
generated env, count a missing env list as zero, and add a negative case that
removes the env list of the web container.
- MIGRATION: take nameOverride from the values file instead of forcing it on
the command line, and say to keep an existing nameOverride/fullnameOverride.

The Deployment selector label comes from nameOverride, so a release that only
set fullnameOverride must also set nameOverride: cattr-server.

Match only an explicit not-found response before pushing.
A non-not-found registry failure can include the matched text in its response body. For example, crane manifest formats an HTTP 500 response with a body containing 404 as an error that still matches this grep. The workflow then runs helm push even though it cannot determine whether the chart exists.
Match the error forms emitted by the pinned crane version instead of searching for arbitrary substrings:

For a release that previously set only fullnameOverride, nameOverride: cattr-server preserves the selector, not the resource prefix. Extend the archive retention to cover supported reruns.
If the first attempt publishes the chart but fails during pull or digest verification, a rerun after 14 days cannot restore helm-chart-archive. The workflow creates a new archive, then exits because ARCHIVE_RESTORED is false and the chart version already exists. The published version cannot reach verification.
GitHub supports reruns for up to 30 days, but this artifact expires after 14 days. (docs.github.com)
